§ THE PROBLEM

Performance data lived in three different places.

Each loan officer tracked their own pipeline in personal spreadsheets. Monthly leadership review required pulling data from Monday.com, cross-referencing Google Sheets exports, and manually calculating bonus tiers.

The bonus calculation alone took the operations lead 8–10 hours every month. Loan officers had no real-time visibility into their own numbers, which meant performance feedback was always retroactive — three weeks late, not three days late.

§ THE BUILD

One source of truth, dynamic bonus tabs, automated Slack digest.

We rebuilt the performance layer on Monday.com. Created a multi-board structure with one source of truth for every loan officer's monthly numbers. Built dynamic bonus calculation tabs (SP_Bonus and CL_Bonus) using Monday.com's formula columns and connect-board functionality, eliminating the manual cross-referencing.

Wired Make.com automation to post a daily KPI digest into a dedicated Slack channel so leadership saw the numbers without logging into Monday.com. Every loan officer got a personalized dashboard view filtered to their own deals.

§ OUTCOME

Ten hours a month of manual admin eliminated. Every loan officer now sees their own live numbers; leadership has one source of truth. The bonus calculation that used to consume the operations lead's first week of every month became a no-touch process running on Monday.com formulas.

§ THE SHIFT

The monthly bonus question stopped being a calendar item.

Loan officers stopped asking "where am I?" because the answer was on their dashboard. Leadership reviews became conversations about strategy instead of reconciliation. The performance feedback loop tightened from three weeks to three days, which changed how officers approached their pipeline mid-month, not just at month-end.

§ TECHNICAL DETAIL

Built on Monday.com formula columns and Make.com webhooks.

The bonus tabs are pure Monday.com — formula columns reading from connect-board mirrors. No external scripts, no scheduled jobs to maintain. The Slack KPI digest runs on a single Make.com scenario triggered nightly, reading aggregated dashboard items via the Monday.com API.
